Hello everyone,
This is perfect timing for this since I am going through the process of
putting our new leadership team in place for next year. Since we pay our
guides we had to create a management position, but there was no cap on the
amount of guides holding this position. Based on the number of guides we
employ (100-150 at any given time) and responsibilities I expect the
leadership team to oversee, I have selected 7. The tasks are recruitment,
hiring, training, scheduling, communication, meetings and socials. Here
are a couple guidelines I use in picking the right people.
- Time served doesn't matter - I want the right people who want the
position for the right reasons.
- I always select at least 1 sophomore (rising Junior) to get some
continuity for the position (2 years as opposed to 1) and they can also
help with the selection the next year.
- Set clear guidelines/responsibilities but also let them take ownership of
the position and additional responsibilities.
- example: We need a new scheduling system and I let a student
manager take the lead; I have a manager really interested in HR so I have
her help me with the procedural parts of hiring, etc...
- Always take the lead on tough situations, protect your leadership team.
Dealing with these situations is always a good learning experience but they
also have a lot more on their plate as a student, and they are dealing with
their peers. I make sure to give them the option to deal with it or for
them to pass things on to me like discipline, non-hire notifications,
complaining parents, etc...
Additionally we've just got the go ahead from student employment (a little
higher pay) to institute an in between level of Tour Guide Leaders to help
with the hiring, training and quality control of our tours. I foresee
about 10-15 people in that group.
San Diego is almost here and we can talk more about this around the pool!
