[civsa] Paid vs. Volunteer

Hello everyone!
I know this has always been a debatable hot topic: Paid tour guides vs. volunteer tour guides. For those of you who have transitioned from a paid program to a volunteer program would you be willing to share your process?
-How did you phase out the paid program and replace it with a volunteer program?
-If your team is volunteer, how do you hold them accountable for giving tours? Is there a points/ attendance system- if so what does this look like?
-How many volunteers do you have, and how do you incentivize them?
-How do you recruit volunteers?
-Are your volunteers a university/college recognized student organization? If so, do they have an exec board and how are they chosen?
-Do you still have paid workers in your office (front desk, phone calls, etc.)?
-How long did it take for you to transition from a paid program to a volunteer program and what steps did you take?
-How do you advise/supervise these students and what does their training look like?
Any other information you are willing to share would be greatly appreciated!
